Nobody sits an exam for it, no body licenses it, and I could have registered a domain this morning, called myself one this afternoon, and been exactly as credentialled as the person you are about to send a retainer to. That is the honest reason this decision feels so slippery.

I am Armen. I work as an SEO consultant in Barcelona and I run the agency ACERO Digital with a team of specialists, so read everything below knowing where I sit. What follows is how I would judge someone in my position if I were the one signing the invoice. Search the term yourself and you will see the problem: Google answers with an AI summary sitting above a Reddit thread where business owners ask strangers for a name they can trust. That is what passes for buyer guidance on a service that costs thousands.

What does an SEO consultant actually do?

An SEO consultant diagnoses why a website is not earning the search traffic it should, then decides what to do about it. The work splits across the technical health of the site, the content and keywords it targets, and the authority signals pointing at it. Some consultants execute. Others direct your team.

That distinction is the one buyers miss most often. Diagnosis and execution are separate jobs, and the price you are quoted usually reflects which one you are actually buying.

In practice a first engagement looks like this. They open Google Search Console and read what the site already ranks for and where the impressions leak away. They crawl the site with something like Screaming Frog to find broken canonicals, thin pages and redirect chains. They pull the keyword landscape in Ahrefs or Semrush and map real search demand to real pages. The in house option gets dismissed too quickly. Backlinko cites an average United States salary of about 60,500 dollars for a full time SEO professional, which is real money, but if organic search is the channel your business runs on, one dedicated person who understands your product can outperform a fractional outsider. The catch is that a single junior hire has no one to learn from. That is when the hybrid works: your person executes, an outside consultant reviews the strategy every month.

Who performs them, the person in the meeting or a junior you have never met? Is content production inside the fee or billed separately? Are links included, and if so, how are they acquired?

A one off SEO audit is the cheapest way to test someone. You pay a fixed amount, you get a document and a call, and you learn how they think before you commit to twelve months. If the audit is sharp and specific to your business, that is a strong signal. If it reads like a tool export with a logo on it, you just saved yourself a year.

Be sceptical of the very cheap end. A retainer of a couple of hundred euros a month cannot fund senior attention, so it buys automated reports and a few directory links. That is not a bargain, it is a slow leak.

The questions that tell you whether they know their job

Ask these on the first call and listen for specifics rather than reassurance.

  1. What would you look at first on my site, and why? A consultant who has spent five minutes on your domain before the call will name something concrete. Vague answers here rarely improve later.
  2. Who actually does the work? You want the name of the person touching your site, not a description of a process.
  3. Which of my competitors are winning search right now, and what are they doing that I am not? This is the fastest way to find out whether they researched your market or your industry in general.
  4. How will we measure this? Rankings alone are a weak answer. Better: organic sessions to money pages, calls and form fills from Search Console and analytics, revenue attributed to organic.
  5. What will you need from me? Honest consultants are blunt about this. SEO stalls when the client cannot ship content or the developer will not deploy changes, and a good one says so upfront.
  6. What have you tried that failed? My favourite question. Anyone with real years behind them has a story about a migration that went wrong or a strategy that never landed. A flawless record means either a short career or a bad memory.

Red flags worth walking away from

Guaranteed rankings are the clearest one. Nobody controls Google’s index, so a guarantee is either meaningless or it is pointed at terms so obscure that ranking first changes nothing for you.

Watch for a fixed package sold before anyone has looked at your site. If the recommendation is identical for a dental clinic and a software company, no diagnosis happened. Watch for reporting that only ever shows what improved. And watch for anyone who owns your accounts: your Search Console, your analytics, your Google Business Profile and your domain should sit in your name, always.

There is a quieter red flag too. Some consultants will not tell you when SEO is the wrong channel. If your product has almost no search demand, the honest answer is to spend the money elsewhere, and a consultant who cannot say that is selling rather than advising.

What a good first ninety days looks like

Expect direction before output. The opening month is diagnosis and quick wins, not a content calendar.

  1. Weeks one to three. Full audit, Search Console and analytics baseline recorded, keyword map built against your actual pages, competitors profiled. You should finish this stage knowing which pages matter.
  2. Weeks three to six. Technical fixes shipped. Indexation problems, Core Web Vitals, internal linking, broken redirects, title and meta rewrites on the pages that already get impressions.
  3. Weeks six to ten. The first content and page work, aimed at commercial intent rather than traffic for its own sake. For a local business this is also the Google Business Profile overhaul and the review process.
  4. Weeks ten to twelve. First honest read on movement, plus the plan for the next quarter. Impressions and average position usually move before conversions do, so judge the leading indicators here, not revenue.

If ninety days pass and you have received reports but nothing has actually changed on your website, that is the moment to have a hard conversation.

Ask this, because most will not have an answer. Search the term “seo consultant” today and Google puts an AI generated summary above the organic results. Your customers increasingly ask ChatGPT for a recommendation before they ever open a search results page, and being absent from those answers is a new kind of invisible.

The work overlaps with classic SEO but is not identical. It rewards pages that answer a question plainly in the first sentence, clean structured data, consistent business details across the web, and being mentioned on sources those models trust. When I take on SEO consulting work now, checking whether a business appears in AI answers is part of the baseline, alongside rankings. Most local competitors in Barcelona still ignore it entirely, which is exactly why it is worth doing.

How I would choose one

If I were hiring for my own business, I would buy a paid audit from two people before signing anything longer. It costs less than a month of the wrong retainer and it shows you how someone thinks, which no case study ever will. Then I would pick the one who told me something uncomfortable about my site rather than the one who was easiest to talk to.

The rest is chemistry and honesty. You are going to be in a monthly call with this person for a year, asking them why a number moved, and you need someone who answers plainly when the news is bad. That is genuinely rarer than technical skill.
